How to Facilitate Groups in Polarizing Times

This year, just as DEI programs have been eliminated or severely curtailed in private and public organizations, I have engaged in a yearlong DEI leadership training to enhance my capacity for greater self-awareness, relational trust, and collaboration when faciliatating organizations confronting polarization and uncertainty.

In divisive and polarized times, good facilitation is less about guiding a group and more about holding a dynamic process of emergence. Facilitation unfolds not through control, but through trust, adaptability, and shared intention. As facilitators, we need to listen for what wants to happen rather than impose what ‘should’ happen. It is a practice of noticing how energy shifts among people, how silence speaks, how ideas evolve when people feel psychologically safe enough to bring their full selves into the room.

Conflict by its nature is emotionally polarizing, sometimes forcing us to ‘choose a side’.  

How might emergent facilitation be supportive under these circumstances?

  • Notice whether you’re moving into binary thinking when more complex thinking is required
  • Observe whether you’re taking a ‘neutral’ position which supports the status quo
  • Cultivate a non-polarized view, an ability to hold multiple truths

Seek to balance structure with spaciousness. This means holding the group’s purpose while allowing transformation to occur organically. In these times when rapid solutions and fixed outcomes are privileged, emergent facilitation reminds us to trust process over perfection. It invites patience, humility, and the willingness to be shaped by what unfolds, even when that means slowing down or finding the inner resources to reach out to have the difficult conversation. Facilitation, then, becomes less about directing others and more about cultivating conditions in which collective wisdom emerges naturally.

Join Healing Our Way Home: A Retreat for Women of Color
November 21-23, 2025
Onsite at Garrison Institute, Garrison, New York

This retreat is a sacred space for cis-gender and trans women of color to come together in community, honoring the fullness of who we are. Rooted in the themes of the book Healing Our Way Home, we will explore the wisdom of our ancestors, the power of joy, and the deep possibilities of liberation.
Together, we will create a refuge of belonging—where our stories, identities, and journeys are held with care. Through practices of mindfulness, we will nurture our collective healing and strengthen our capacity to show up with resilience, love, and freedom in our lives and communities.
Each day will include dharma teachings on healing, joy, ancestors, and liberation; guided meditations (both sitting and moving) to ground and restore us; mindful walking and movement to connect with body and earth; mindful eating to nourish body and spirit; singing and chanting to open the heart; and dharma writing, reflection, and small-group sharing to deepen insight and community connection.
Reading Healing Our Way Home in advance is encouraged to enrich our shared time together (available here). This retreat welcomes the full diversity of women of color—including trans women, gender-expansive people, and all who identify as women of color, regardless of gender role, expression, or physiology.

Still We Heal: A Courage & Renewal Retreat Series for Black, Indigenous, and People of Color (BIPOC) Spiritual Leaders & Activists

Spring Term @ Pendle Hill, Quaker Retreat & Study Center, Wallingford, PA

Center, discern, and live into the beloved community through the daily rhythms of worship and learning, work and rest. 
Session I, March 1 – March 28, 2026
Session II, March 29 – April 30, 2026
In a moment when the world feels exhausted, fractured, and depleted, Pendle Hill’s Spring Term offers a greenhouse – a protected space for Friends and other seekers to bring leadings, ideas, questions, and other seeds of the “already but not yet” – to nurture these visions into being, through the daily rhythm of worship and learning, work and rest.
In 2026, the Spring Term will begin with Session I, March 1 – March 28. Following an orientation in the first week of the Spring Term, I am thrilled to offer this weeklong program: How to Rest: Reclaiming Resilience in Uncertain Times.
 Students will then transition into Marcelle Martin’s course, Discerning Our Calls.
Session I participants may choose to continue for Session II, March 29-April 30, an opportunity to practice the skills of Session I in community, and to continue to learn together through elective courses exploring themes of faith, justice in creativity. Session II students are invited to stay on for Pendle Hill’s Quaker Institute, Sing a New Song, May 1-4.

Coming to Light explores the practice and process of the clearness committee, a means of spiritual discernment used by Quakers that has also proved helpful to many others. I share my personal experience of clearness committees, first as a member of the Religious Society of Friends and then as a retreat leader for the Center for Courage & Renewal, which uses the clearness committee as the center of its practice. The pamphlet includes a sample format of a clearness committee and material that may be used as handouts.
